Nel ASA has spent the past few weeks stacking up announcements — a major US order, a defence-sector collaboration, a change at the top. None of them, however, alters the number that matters most right now: revenue from customer contracts fell 63% year on year to NOK 112 million in the third quarter of 2026.

That figure, published on 15 October, is the benchmark against which every piece of good news must now be measured. Nel itself attributed the decline to lower activity in its alkaline business, which more than offset higher PEM revenue. Progress in one segment, in other words, was not enough to carry the other.

Orders Are Climbing — Revenue Is Not

The counterweight is visible in the order figures. Order intake jumped 339% to NOK 253 million in the quarter, while the backlog rose 34% to NOK 1.314 billion. Both numbers describe demand and future potential. Neither represents cash already booked as revenue, and neither, on its own, signals a return to positive earnings.

The gap between the two sides of the ledger showed up plainly in profitability. EBITDA came in at minus NOK 93 million and the net loss at minus NOK 141 million. A stronger order book has yet to translate into a stronger bottom line — which is precisely the distinction investors need to hold on to.

Should investors sell immediately? Or is it worth buying Nel ASA?

A Firm Order and a Memorandum Are Not the Same Thing

Two announcements landed on 13 October, and their differing legal weight matters. Nel Hydrogen US secured a contract worth roughly USD 12 million from an unnamed US-based global technology company, covering containerised PEM electrolysers and associated services, with delivery expected in 2027. That is a confirmed order with a defined value and timeline.

The second is a letter of intent signed with Rheinmetall. The two companies intend to explore decentralised production of synthetic fuels for defence and critical infrastructure, starting with Norway, with Nel contributing its electrolyser technology. The agreement is non-binding. Any further steps depend on feasibility studies and mutual agreement. It opens a door; it does not constitute a booked order.

Leadership: Announced, Not Yet in Place

On 21 October, Nel named Morten Holum as the successor to CEO Håkon Volldal, with Holum due to take up the role no later than 1 May 2027. In the interim, CFO Kjell Christian Bjørnsen is to assume leadership of the company on 1 November 2026.

The sequencing is worth noting. A personnel decision changes who steers the business; it does not change the economic starting position already reported. Nor does it, by itself, say anything about future revenue or margins.

What Would Actually Confirm the Recovery Case

For the bullish reading to hold, orders must convert into revenue that Nel can recognise. The US contract offers a concrete anchor, and its significance lies as much in the scheduled 2027 delivery as in the order value itself. Execute as planned, and it supports the thesis that improving demand gradually feeds through to the top line.

Nel ASA at a turning point? This analysis reveals what investors need to know now.

The bearish case rests on the income statement. The risk is that operational improvement lags expectations — that even with additional orders, revenue stays weak and losses persist. In that scenario the backlog remains a positive signal but not proof of a turnaround. A successful delivery alone would not settle every earnings question either.

The next fixed date on the corporate calendar is the leadership handover. Whether the larger backlog under new management produces more revenue — and eventually a better result — is the test the recovery story has to pass. Until then, the distance between signed orders and reported sales is the number to watch.
